How do you choose an AI automation agency?
Check ownership, control and proof first. Features come later.
- Shortlist
Pick 2–3 custom-agent agencies.
- Ask 12 questions
Ownership, safety, proof and money.
- Prototype
A small test on your real data.
- Contract
Ownership, approvals and prices in writing.
- Launch and monitor
Alerts, logs, named support.
What are the 12 questions to ask an AI automation agency?
Ask these in your first or second call.
Ownership
- Who owns the code, prompts, workflows and data?
- Are the model API, hosting, WhatsApp and CRM accounts in our name?
- Can we change the AI model or the agency later?
Control and safety
- Which actions (messages, ads, budgets, deletes) need my approval?
- Is every action logged as "AI-executed" or "user-approved"?
- What happens when the agent fails?
- Where is our data stored, and who can see it?
- How will you help us follow the DPDP Act?
Proof and delivery
- Can we start with a small prototype on our real data?
- What exactly will work in the first four to six weeks?
Money and support
- What are the build fee, running costs and support fee, each with limits?
- Who fixes problems after launch, and how fast?
How should a good agency handle data security and the DPDP Act?
A good agency has a written plan for storing, using and deleting your data. Under the DPDP Act, your business is the "data fiduciary" and stays responsible.
Ask for: minimum data, kept in your own accounts; named access with logs; fast breach alerts; deletion on request.
Why should you ask for a prototype before a full contract?
A prototype tests the idea on your real data before you spend the full budget. It also shows how the agency works.
What are the red flags when you hire an AI automation agency?
The biggest red flag is an agency that will not put ownership, pricing and approvals in writing.
Red flags
- Keeps your accounts and keys in its name
- Promises "10x leads" before it sees your data
- Calls a simple chatbot an "AI agent" ("agent washing", says Gartner)
- One big number, no running costs
Green flags
- Code, prompts, data and accounts are yours, in writing
- Offers a small prototype on your real data
- Clear approvals and action logs
- Build, running and support costs shown separately
Without ownership, switching agencies can mean a full rebuild. Any "no" below is a red flag.
- Ask about ownership
Code, prompts, workflows and data.
- Yours in the contract?
- Yes: next check
- No: red flag, walk away
- Accounts in your name?
- Yes: next check
- No: red flag, ask to move them
- Handover defined
Code, documents, prompts, tests.
- Safe to sign
Move on to the prototype.
Agency vs freelancer vs SaaS tool vs in-house: which fits you?
It depends on risk, budget and how custom your work is.
| Option | Best for | Main risk |
|---|---|---|
| Freelancer | One small, low-risk automation | One person; if they leave, work stops |
| SaaS tool | Standard needs, fast start | You rent, not own; data in the vendor's system |
| AI automation agency | Custom agents touching customers and data | Quality varies; use the 12 questions |
| In-house team | Large companies with steady AI work | Slow to hire; high fixed cost |

Frequently asked questions
How do I choose an AI automation agency in India?
Check five things before you sign: you own the code, prompts and data; risky actions need your approval and are logged; data handling fits the DPDP Act; you see a prototype first; and pricing is clear.
Should I hire a freelancer or an agency for an AI agent?
A freelancer can fit one small, low-risk automation. An agency is usually safer when the agent talks to customers, touches personal data or runs every day, because you need monitoring, backup people and support.
Who owns the AI agent an agency builds for me?
It depends on your contract, so put it in writing. Ask for full ownership of the code, prompts, workflows and data, and for every account to be in your company's name.
Does the DPDP Act apply to AI agents?
Yes, if the agent processes personal data of people in India, such as names, phone numbers or chats. Your business stays responsible, even when an agency processes it. Most duties apply from May 2027.
How much does it cost to hire an AI automation agency in India?
Costs depend on scope, channels and volume. Ask for three separate numbers: the one-time build fee, the monthly running cost and the monthly support fee. Be careful with quotes that hide running costs.
